The Lean Six Sigma Recipe Book (#37)

Think about your Grandma’s famous Thanksgiving pie. Baking is an art, and something that needs to be followed step by step. You cannot recreate your favorite of your Grandma’s pies without her recipe. The same relates to a Lean Deployment Event. The Lean Event is the Pie and the Lean Event Tollgate Review is the recipe.

Your Lean Event Tollgate Review lets you know whether you have met each goal for the different stages of the Lean Event (DMAIC or PDCA). When each step goal is complete, you can move to the next stage. This Review is kind of like a check list that helps the team members make sure the necessary objectives have been completed for the project to move on.

Phase 1: Plan/Define
-          Day 0 (minimum of two weeks before the event)
-          Tollgate and Deliverables:
o   Project Team Development
§  Define Project Teammates, Project Sponsor (Lean Six Sigma Champion), SME’s
o   Project Charter Development
§  Business Case, Projected Savings, Problem Specifications, Project Goal, Project Scope, Critical Path
o   Customer Requirements
§  Customer Identification, Voice of the Customer, SMART Requirements
o   SIPOC Diagram
o   Project Champion Approval

Phase 2: Do/ Measure/ Analyze
-          Day 1-5 (actual Lean Event)
-          Tollgate Review:
o   Lean Training
§  Methodology Concepts, Performance Baseline,
o   Characterize Current State
§  Value Stream Map, Define Value Added Steps, Internal vs. External Processes
o   Develop Future State
§  Value Stream Map, Separation of VA Steps and NVA Steps
-          Deliverables:
o   Understand Current State of Process
o   Develop Future State and Manage Potential Risks
o   Develop and Communicate Implementation Plan
o   Pilot for Planned Improvements
§  Gather and Analyze Data
o   Establish Solution
§  Include Schedule Structure, Resources, Risk Management, Budget, and Control
o   Establish Contingency Plan
o   Validate Improvements
§  Define Potential Road Blocks and Recommended Solutions

Phase 3: Check/ Analyze/ Improve
-          Manage for potential risks of Proposed Improvements
o   D-FMEA Development, Identify Risks, Risk Mitigation of Implementation Plan
-          Generate Potential Solutions
o   Identify tools that helped create list of potential solutions
-          Choose Best Solution
o   Identify tools, Identify Constraints, Define Pilot and its outcomes, Pilot Conclusions

Phase 4: Act/ Improve/ Control
-          Tollgates:
o   Design Implementation Plan

§  Implementation Plan Development, Project Management Tools, Implementation Communications, Supervise Implementation Plan, Define Contingency Plan
